How E-commerce Stores Can Automate 60% of Support Tickets With AI

If you run an online store, open your support inbox and scan the subject lines. Count how many are about:

  1. Where is my order?
  2. How do I return this?
  3. Do you ship to [country]?
  4. What size should I buy?
  5. Is this item in stock / back in stock?
  6. Can I change my order / address?
  7. Do you have [variant] in [color]?

If your store is anything like the hundred-plus e-commerce teams we've talked to, those seven categories are between 60% and 75% of your inbound ticket volume. And every single one of them is a perfect candidate for AI deflection.

This post shows what that actually looks like in practice — which tickets to automate, how to set it up, and a ready-to-use Q&A dataset you can paste into CustomerHero (or adapt to any other AI chatbot) to get there fast.

Why e-commerce is uniquely suited for chatbot deflection

Three reasons:

  1. The questions repeat. A software company might get 500 different questions a month; an e-commerce store typically gets 7–15 question types that make up most of the volume. Repetition is the friend of automation.
  2. The answers are factual, not judgmental. "Your package arrives Tuesday" or "Returns are free within 30 days" aren't creative writing. A chatbot doesn't need nuance — it needs accuracy.
  3. The data is already there. Your shipping policy, return policy, product pages, size guides — it all exists on your site. You just need to expose it to an AI.

Retail support scales linearly with sales. A chatbot breaks that curve.

The 60% tier: the questions to automate first

Here's the data-sources shopping list, by priority. Set these up in your first hour.

1. Order status ("Where is my order?")

This is the #1 e-commerce ticket. Automate it by connecting your store's order API so the chatbot can look up an order by email + order number and return:

  • The current shipping status
  • The carrier + tracking link
  • The estimated delivery date

In CustomerHero, this is configured as an action — a tool the chatbot can call to fetch live data. The customer gives their order number, the bot calls the action, and the bot reports the result. No human needed.

2. Returns & refunds policy

Create a Q&A data source covering:

  • Return window (30 days? 60?)
  • Return shipping costs (who pays?)
  • How to initiate a return (self-serve portal, email, etc.)
  • Refund timeline (5–7 business days, etc.)
  • Exceptions (final sale, intimate apparel, perishables)

One data source, a dozen Q&A pairs, ~80% of return-related questions handled.

3. Shipping rates & destinations

Upload your shipping policy as a document, and add specific Q&A pairs for the countries you get asked about most:

  • "Do you ship to Canada?"
  • "Do you ship to Australia?"
  • "Do you ship to the EU?"

These short, high-signal Q&A pairs retrieve far more reliably than a buried bullet in a long shipping policy.

4. Product questions & size guides

Crawl your product pages. Each product page becomes a set of chunks the chatbot can retrieve. For size-heavy categories (apparel, footwear), also upload your size chart as a structured document or Q&A pairs ("What size am I if I'm 5'8, 140lbs?" → "Most customers in your range wear size M").

5. Stock & restock questions

  • Live stock: set up an action that queries your PIM/Shopify inventory API.
  • Restock: add a Q&A pair explaining your restock process ("We restock weekly on Thursdays; sign up for email alerts on the product page").

6. Order modifications

Be honest in the Q&A: "Once your order is in our fulfillment queue, we can't change the address. If the order hasn't shipped yet, email support@... with your order number." This isn't a dodge — it's an accurate deflection.

7. Discounts, promotions, and price matching

Add Q&A pairs for:

  • "Do you offer a first-time buyer discount?" → "Yes — sign up for our newsletter to receive a 10% code."
  • "Do you price match?" → Your policy (yes/no/conditions).

These are simple questions with simple answers — pure deflection.

A sample Q&A dataset to copy-paste

Here's a starter Q&A pack you can upload as a CSV data source in CustomerHero (swap the placeholders for your real answers):

question,answer
"How long does shipping take?","Standard shipping takes 3–5 business days within the US. International orders take 7–14 business days depending on the destination."
"Do you offer free shipping?","Yes — free standard shipping on US orders over $50. International shipping rates are calculated at checkout."
"Do you ship internationally?","Yes, we ship to [list of countries]. Rates and timelines are shown at checkout."
"How do I return an item?","Returns are free within 30 days of delivery. Start a return at [your-store]/returns — you'll receive a prepaid label by email."
"When will I receive my refund?","Refunds are processed within 5–7 business days of receiving the returned item. You'll get an email when it's done."
"Can I change or cancel my order?","If your order hasn't shipped yet, email support@[your-store].com with your order number and we'll help. Once shipped, we can't modify it."
"Do you offer gift wrapping?","Yes — select the gift wrapping option at checkout for $4.99 per item."
"Do you price match?","We don't offer price matching, but we do honor our own promotions — if an item drops within 14 days of purchase, email us for a refund of the difference."
"Is this item in stock?","Our website shows live inventory. If it's available, it's in stock. Out-of-stock items can be email-notified via the 'notify me' button on the product page."
"What's your return policy for sale items?","Final sale items can't be returned. Regular-price items can be returned within 30 days."
"How do I track my order?","Use the tracking link in your shipping confirmation email, or ask me here with your order number."
"Do you have a loyalty program?","Yes — earn 1 point per $1 spent, 100 points = $5 off. Sign up at [your-store]/rewards."
"Are your products cruelty-free?","Yes, all our products are certified cruelty-free and never tested on animals."
"What payment methods do you accept?","We accept Visa, Mastercard, Amex, Discover, Apple Pay, Google Pay, Shop Pay, and PayPal."
"Can I use multiple discount codes?","Only one discount code can be applied per order."

Paste this into Data Sources → Upload CSV in CustomerHero and map the columns as question and answer. Done — 15 high-signal Q&A pairs in under a minute.

The other 40% — what stays with humans

Be realistic about what won't automate well:

  • Personalized refund requests outside policy. A customer who wants a refund on a final-sale item because it didn't fit — this is a judgment call. Route to a human.
  • Damaged / missing items. A customer saying "my package arrived damaged" needs a human to review photos and issue a replacement. The chatbot can collect the info, but a person should decide.
  • Complaints and angry messages. When sentiment is negative, handing off to a human fast is the right move. Configure the chatbot to detect frustration and escalate immediately.
  • Custom or unusual orders. Wholesale inquiries, custom engraving requests, bulk pricing — all human.

A good chatbot is honest about its limits. The 40% you don't automate is the 40% where your team adds the most value. You're not firing your support team — you're giving them the hardest, highest-value 40% of the work.

What you should see after 30 days

Track these three numbers weekly:

  1. Deflection rate. Of conversations the chatbot had, what % resolved without a human? Aim for 50–65% in month one, 65–75% by month three.
  2. CSAT on bot-resolved conversations. Add a thumbs-up/down at the end. If it's above 80% satisfaction, you're winning.
  3. Agent hours saved. (Total conversations × time per ticket) × deflection rate. This is your ROI number.

If deflection is stuck at 40% or below, the usual culprits are: missing Q&A pairs for recurring questions, outdated content in crawled pages, or the chatbot hallucinating because retrieval quality is poor. All three are fixable in a few hours.
